The plan
Your first 45 days, day by day.
If a marketing company burned you before, you've heard big promises. So here's everything we do, in plain words, in the order we do it. The day numbers are our usual pace, not a promise. Most people never read this far. If you do, this is for you.
Day 1
Get started
You sign, you pay, and we start connecting. All on one call.
- Day 1Both
Sign up, live, on a call
No kickoff call to wait for. We do your setup together on one call. You confirm your company, trades and areas, pick a plan, sign the agreement and pay. No setup fee. While you type, your dashboard builds itself on screen with your name and logo. Then we start connecting your accounts, right there.
Days 2–7
Access and audit
Your accounts get connected in your name. Your website gets a full audit. You set your starting line.
- Day 2Us
Your website audit lands
We ran the audit on your website the moment you typed in the address. It lands in your dashboard by the next morning, on the Website audit screen: a score out of 100, five parts, screenshots, and the fix list in plain words. It's yours to keep, even if you cancel.
- Day 3You
Finish your connections
On the Connections page: Google (Ads, GA4 and Search Console in one consent), Facebook (ad account, Page and forms), and your sheet or CRM. Each one shows Connected, Sent to someone, or Left to Xtimates. Don't run your own ads? Send the connect link to whoever does. No password needed.
- Day 4Both
Your website forms
A small snippet goes on your site so every form fill lands on your Estimates board with where it came from. There's a test button, so you can see it work. Anything you marked Left to Xtimates, we set up now, in your name, not ours.
- Day 5Both
Tune it or rebuild it
From the audit, one of two calls. If your site can carry the system, we tune it, no extra charge. If it can't, we rebuild it first, once, for $3,500, in about a week. We tell you which one straight, on a call. No stacking good work on a broken site.
- Day 6You
Your starting line and your team
Two things on the Setup checklist. First, your starting line: how many estimates you already get in a normal month, before us. You sign off on that number so we both know where you started. Second, invite your office manager or whoever answers the phone, under Settings, Team.
- Day 7Us
Nothing from you
Nothing from you today. We're turning the fix list into the plan for your site, worst problem first.
Days 8–14
Website and tracking
Your website becomes the place people ask you for a price. Then we count every call and form.
- Day 8You
Send us your job photos
Real ones, off your phone: before and after, your trucks, your crew. A few reviews too, if you've got them. No stock photos go on your site or in your ads. We start on your site the same day.
- Day 9Us
One way to ask for a price, on every screen
Tap-to-call, a short form, and a button that's always in reach on a phone. The audit told us where people got stuck. We fix those spots first. If we're rebuilding, this is day two of the build.
- Day 10Us
Speed and phones
Most people looking for a contractor are on their phone, often with bad signal. We make the site load fast there. Big photos get shrunk. Scripts that do nothing come off.
- Day 11Us
Google can read it
Page titles, one clear heading per page, a sitemap, and LocalBusiness schema so Google and AI search know what you do and where. These are the same checks the audit scored, now fixed.
- Day 12Us
Pixels and GA4
The Meta pixel, the Google Ads tag and GA4 go on every page. Every ad click, call-button tap and form fill gets counted with where it came from. Your Website screen under Reporting starts filling in.
- Day 13Us
Call tracking
A tracking number that forwards to your phone, so calls from ads and search get counted the same way forms do. Your phone rings exactly like it does now.
- Day 14Both
You look it over, then it's live
You see the whole site before it goes live. Anything you want changed, we change. Then it goes live on your domain, in your name. A rebuild lands here too, about a week after it started.
Days 15–21
Google and landing pages
Pages for the ads and the towns you work in. Google gets your real hours and photos.
- Day 15Us
Landing pages for the ads
One page per ad, not your home page, written for the person who clicked it: the job they asked about, your photos, your reviews, one way to ask for a price.
- Day 16Us
Nothing from you
Nothing from you. We're writing the city pages: one for each town you serve, so you show up when someone searches your trade plus their town.
- Day 17Us
City pages go up
They go live on your site. Google takes a few weeks to pick new pages up; AI search often moves faster. The SEO screen under Reporting shows searches and clicks as they come in.
- Day 18You
Google Business Profile access
You add us as a manager on your Google Business Profile. Two minutes; we'll send the steps. If you don't have one, we set it up in your name.
- Day 19Us
Google Business Profile, filled in
Hours, services, the towns you work, your real photos, and a first post. Every review gets a reply. This is what shows on the map when someone searches your trade near them.
- Day 20Us
Search Console and the sitemap
We submit the sitemap and check Google can read every page. Anything it can't, we fix. Search Console has been connected since the first call, so it all lands in your dashboard.
- Day 21Both
Asking for reviews
A simple way to ask every finished job for a review, and a reply to every review that comes in. You send us your last few happy customers to start.
Days 22–30
Ads built and checked
Ads built inside your own accounts, tested, and checked against the four lights before a dollar is spent.
- Day 22Us
Facebook and Instagram ads, built in your account
Built inside your own ad account, not ours. Your real job photos, shown to homeowners in your towns, pointed at your landing pages. You can log in and see every ad any time.
- Day 23Us
Google search ads, built in your account
Ads that show when someone searches your trade in your towns, inside your own Google Ads account. We cut the searches that waste money, like 'DIY' and 'jobs', before they cost you anything.
- Day 24You
Your ad budget
Set at your trade's minimum or higher, paid from your card straight to Facebook and Google. It never goes through us. For coatings, plan on at least $2,500 a month. For the other trades, we set the number on the call.
- Day 25Us
Ad photos and video cuts
Your jobs, cut into short clips and photo ads. No stock. If you've got a phone video of a floor going down or a roof coming off, that's the best ad you'll ever run.
- Day 26Both
You see the ads before they run
We send you every ad before it runs. If something's off, a price, a town, a photo, say so and we change it.
- Day 27Us
Nothing from you
Nothing from you. We're tagging every ad so the Facebook and Google Ads screens in your dashboard tie each campaign, ad set and ad to the estimates it brought in.
- Day 28Us
Test everything
Every form, every call button, every page, on a phone. Each test shows up on the Estimates board with its source, then we clear it. Not a dollar is spent until the counting works.
- Day 29You
Who gets the alerts
Under Settings, Notifications, you pick who gets a text or email for each new estimate: you, your office, whoever answers the phone. Fast call-backs book more jobs.
- Day 30Both
The four lights
Your Guarantee page has four lights: Accounts connected. Ad spend at or above minimum. New requests answered within 1 business day. Outcomes updated in the last 7 days. The first two need to be green before launch. We check them with you.
Days 31–38
Ads live, first estimates
Ads go live and the guarantee clock starts. The first estimates land on your board.
- Day 31Us
Ads go live
Your ads start running. This is the day your 45-day guarantee clock starts, not the day you paid. The Guarantee page shows day 1 of 45, and your money-back balance starts counting.
- Day 32Us
First-day check
We watch the first full day: what got clicked, what it cost, and whether anything's off. Facebook and Google both take a few days to settle, so nobody panics.
- Day 33Us
First fixes
Early ads always need tuning. We pause what isn't working and move money to what is. Every change goes in the Work log, with why.
- Day 34Both
First estimates
Someone asks for a price or books a time. It lands on your Estimates board as New, with its source, and you get an alert. Most shops see the first ones inside the first week of ads. Call them back fast.
- Day 35You
Call back within one business day
Move each card from New to Contacted once you've called. That's one of the four lights. A good estimate that waits two days for a call-back is usually a lost job.
- Day 36Both
Junk comes off
Not a real one? Flag it on the Estimates board within 7 days. We review every flag and you can read the reason. A no-show that isn't rebooked in 14 days comes off too. You only pay $75 for the real ones.
- Day 37Us
First weekly adjustment
With a week of real numbers, we cut what costs too much per estimate and push what's working. Ads, pages, budget split. This happens every week from now on. You can read each change in the Work log.
- Day 38You
Mark booked and lost
Move estimates to Booked or Lost as you hear back. That fills the Jobs screen and keeps the Outcomes light green. It's also how the dashboard shows what the system is worth to you.
Days 39–45
Follow-up and review
Old estimates get a follow-up. Then we sit down with your numbers.
- Day 39You
Your old estimates
Every estimate you gave before us and never closed. If your sheet or CRM is connected, we already have them. If not, send us the list. Work you already quoted is the cheapest work to win.
- Day 40Us
Old estimates followed up
A short, written follow-up goes to each one. Not pushy. 'Still thinking about the floor?' The ones that answer land on your board like any other estimate.
- Day 41Us
Nothing from you
Nothing from you. We're looking at where people drop off on the site and the landing pages, and fixing it, so more visitors ask for a price.
- Day 42You
Check your Billing screen
This month's lines so far, the projection, every past invoice and your payment method, all on Billing. Nothing is charged without a person at Xtimates doing it. If a line looks wrong, say so.
- Day 43Us
Second weekly adjustment
Two weeks of numbers now. Cost per estimate by campaign, by town, by ad. We move money toward the ads that bring real estimates and away from the ones that only bring clicks.
- Day 44Both
Your numbers so far
Estimates by source, booked jobs, ad spend and job value, on your Home screen. Return on spend and on our fees, on Performance. The Guarantee page shows whether you're on pace.
- Day 45Both
Results review
A call with your numbers on the screen, not a PDF. What worked, what didn't, what we change next. You get one of these every month. Your guarantee clock started the day the ads went live, so it keeps running past today.
That's the first 45 days.
After that it keeps running: weekly adjustments, a results review every month, every estimate on your board. The 45-day guarantee window starts the day your ads go live, not on day one of this plan. Claim it from the Guarantee page in your dashboard. After the window there's no guarantee: by then you've seen the results.
A set number of estimates a month in your first 45 days, or every dollar you paid us back.

$1,500 a month + $75 per estimate. No setup fee. Your ad budget goes straight to Facebook and Google, not to us.
